A week-by-week way to adopt AI with coaching rather than a big-bang project: what to do each week, a fictional example, what stays human, and how to judge it at day 28.

Week 1: pick one task, not a strategy

Choose the single most repeated, lowest-risk task in your week. Good candidates are summarising a long email thread, drafting a polite chaser, or turning rough notes into a tidy job sheet. Poor first candidates are anything involving legal wording, pricing decisions or sensitive client records.

  • Write down the task in one line and time yourself doing it by hand twice.
  • List what a good result looks like, and one thing it must never contain.

Week 2: build and test it alongside your normal method

Do the task your old way and the new way side by side for the whole week. Compare the two. The new way only graduates if it is at least as accurate and you did not have to rework it heavily.

Worked example: a fictional bookkeeper

Imagine "Tamsin Fictional Bookkeeping", invented, serving clients from a few Surrey towns. Her chosen task is the monthly "what I still need from you" email.

Week 3: use it for real, with a named human gate

Now it handles the live task, but nothing goes out without you reading it. Keep a tally of three outcomes: sent unchanged, edited, rejected. A high edit rate means the instructions need work, not that you should trust it more.

Week 4: decide, document, and choose the next task

Write the instructions you used, the things it must never do, and the check you perform, on a single page. Then decide whether to keep, change or drop the workflow. Only after that, pick a second task.

Checks that stay with a person

  • Any figure, date or promise in a draft is checked against your own records.
  • Client names and private details are left out of what you paste in, unless you have decided otherwise in writing.
  • You stay the sender. The assistant never has permission to send on its own in this plan.

Acceptance checklist at day 28

  • The workflow has a one-page written description.
  • You tallied at least two weeks of live use.
  • You can explain to a colleague what it must never do.
  • You can turn it off and do the task by hand without delay.
  • You know the next task you will try, or have chosen to stop.

Measuring the four weeks

Use three numbers: minutes per task before and after, the share of drafts sent unchanged, and the number of corrections you made to facts. If minutes fall but corrections rise, you are probably moving faster and checking less, which is the wrong trade. These are your own figures and no particular result is promised.
